At the summit, Shah posed a simple but urgent question:

Every generation of technology has changed how meaning spreads.Television broadcast it.The internet connected it.Algorithms curated it.Generative AI personalized it.

Now, with agentic systems, meaning itself is becoming autonomous.

“We are moving from mass communication to mass customization of meaning,” Shah said. “People will expect all of their exposure not just curated, but generated, and soon, acted upon, for them.”

Shah emphasized that this transition is structural. For decades, culture was mediated by its drivers. Now, agentic systems are responding to and reshaping culture in real time. The loop is closed.

This evolution, he explained, changes how brands and organizations participate in culture itself. Marketing no longer writes to a known culture. It designs systems that operate within it as it evolves, shifting the focus from authentic messaging to operational authenticity.

Authenticity as Governance

Shah’s presentation underscored the emerging frontier of AI governance: the discipline of ensuring that intelligent systems act in alignment with organizational values and cultural context.

When the future of cultural fluency isn’t in messaging but in mechanism design, how your systems learn, decide, and act will define what your brand means.

“When you think about cultural fluency, do not think of it as distinct from code that surrounds us,” Shah reminded the audience. “Take time and energy to understand how code is being expressed.”

For executives, that means reframing authenticity as a governance question. When a pricing agent negotiates discounts, or when a service agent decides which issue to escalate, those decisions express your values in real time.

Once culture becomes autonomous, it mirrors the integrity of whoever builds the system.
